二、和供貨商建立了良好的合作關系，保障生鮮和日用品的正常供給

在過去的一年里，酒店所需要的各類物資尤其每日所需的生鮮（海產、蔬菜、干副調料等）基本能夠按時、按質、按量的送到酒店。在部分月份公司出現(xiàn)財務資金出現(xiàn)周轉不靈，而貨款嚴重拖欠的情況下，采購部積極和供貨商協(xié)商，保證了酒店的日常供給，使酒店的正常經營得到保障。

三、采購數(shù)據(jù)的信息化管理

有鑒于過去一年在采購工作中出現(xiàn)的諸多弊端，如采購的及時性等問題，并針對其中一些突出問題進行了歸納總結，其無序化管理是導致出現(xiàn)該類問題的重要影響因素。為了使采購部工作有序化、信息化。采購部對各類供貨商進行資料整理，建立采購信息庫，以備隨時查詢、對比（其信息資料包括供貨商的地址、聯(lián)系方式、主要供應物品、產品價格，生鮮的價格每月更新，尤其加強申購單的電子檔管理）。

四、增強部門員工專業(yè)素質和責任感

除對部門員工進行了采購的相關業(yè)務技能的培訓外，還反復強調采購部人員的責任感，要求每個員工對自己所購物品負責到底。酒店出現(xiàn)過香煙質量問題，在問題出現(xiàn)的同時，采購部第一時間和所負責的采購員聯(lián)系，并協(xié)助人事部進行調差鑒定，最終是問題得到圓滿解決（并非質量問題）。

五、大宗物品的采購

大宗物品（諸如酒店易耗品、餐具之類物品）對酒店的經營至關重要，其工藝要求、制作周期等都會對酒店的服務品質產生一定影響。在酒店公司領導直接支持領導和相關部門的配合下，客房所需的拖鞋、牙刷、雨傘等易耗品，餐飲部所補餐具都及時的完成采購。

六、成本控制力度有待加強

成本控制主要從價格、數(shù)量、質量等方面著手：更低的采購價格能最直觀表現(xiàn)形式；數(shù)量的需求應從實際需要出發(fā)，采購的數(shù)量過多或者重復采購，就不可避免造成不必要的浪費；質量好的產品的使用生命周期較長，也可有效的降低人力、資金成本。在本年的采購工作中對上述幾方面的把握的力度有待加強，申購單往往沒有庫房的簽字，尤其是客房、廚房的物品更要加強原則，避免重復采購。

七、食品安全管理工作逐步完善

食品安全是本年度工作的重中之重。隨著全國各地的衛(wèi)生中毒事件屢屢發(fā)生，食品安全逐漸被政府、餐飲企業(yè)所重視。八、九月份，藥監(jiān)局也對酒店的幾次重大接待做了突擊檢查，從各店衛(wèi)生檢查的結果來看總體說來問題不少。因此，采購部采購源頭著手，要求各供應商對其所供物品需提供相應的產品合格證、檢疫票據(jù)等能證明其所售物品符合國家質量安全標準。在采購驗收環(huán)節(jié)中，嚴格檢查產品的保質期，日期較短的及時退換。除此之外，對供貨商所提供的檢疫合格信息建立“食品安全信息庫”，以備調用、檢查。

八、出的成績多，問題也不少

雖然在本年取得了一定成績，但很多問題也不能忽視：部分物品的采購周期過長、價格控制力度不夠、員工的業(yè)務素質有待提高等問題都亟待解決。有鑒于在201*年所存在的諸多問題，在201*年的工作中將從以下方面著手，努力提高采購部的工作效率：

1、進一步加強對供貨商的協(xié)調管理

繼續(xù)完善采購部供貨商信息表，對現(xiàn)有和潛在的供貨商分類登記，進一步擴大供貨市場信息空間，對其所提供的供貨信息做橫向比較，努力掌握市場價格的第一手資料，以備下次采購時能采購到性價比相對較高的產品。2、加強成本控制，降低采購成本⑴生鮮采購占酒店總采購比例的65以上，因此，生鮮物品的價格控制對于降低酒店經營成本有著舉足輕重的地位，結合本酒店經營情況，將從以下方面著手：

①縮短付款周期

目前，生鮮的付款周期為45個月，如能使付款周期縮短為1-2個月，其價格必然下降。

②干副調料進行集中采購

整合三家酒店的廚房庫存，集中重慶批發(fā)市場進行采購，采購成本也會有所下降。其采購頻率為：旺季每月一次，平季每季度一次，淡季半年一次。

③分開供應，形成競爭

根據(jù)以往生鮮的采購數(shù)量，可以把海產、干副調料、蔬菜個找一家供貨

商對酒店進行分開供應，形成競爭。如此，每日可把兩家供應物價進行對比，及時調整。

3、食品安全仍是工作重點

進一步完善酒店所購物品的相關信息，尤其是產品合格證和檢疫證明，及時更新有關食品安全的相關資料。嚴把采購環(huán)節(jié)，對不能提供相關資質的物品和過期產品杜絕采購，違者重罰。

4、提高業(yè)務素質和責任感①文化理論培訓

采購部每季度將進行一次文化知識和專業(yè)技能的培訓（每次2小時），提高采購員的業(yè)務水平。

②加強對員工的管理和監(jiān)督在工作中強調采購人員的責任感，實行“誰污染，誰治理；誰提出，誰舉證”將工作負責到底的原則。

5、跟進采購周期長且今年尚未采購完成的物品

客房免費飲用水的LOG設計、服務指南等物品的持續(xù)跟進。6、采購工作透明化、公開化

在采購前、采購中、采購后的各個環(huán)節(jié)中接受財務和其他各個部門的監(jiān)督，在未來的工作中，采購部的員工本著公正、公平、公開的原則，無論何種采購，都盡可能多的讓相關部門參與到采購環(huán)節(jié)中。
